Why do generic helpdesks struggle with retail customer service?
Generic helpdesks assume one channel per sale and one team that can fix everything. Retail breaks both assumptions: a single shopper can hold an online order, a store receipt, a loyalty account and a gift card, and the person who can fix the problem often works on a shop floor rather than in support.
- The ticket has no store on it. Most tools key a conversation to an email address and an order number. Without the pickup, return and home store, you cannot route complaints or see which location creates volume.
- Pickup deadlines set the SLA. A pickup due at noon needs an answer before the customer gets in the car, which a flat four-hour SLA misses.
- The fix sits outside support. Store managers, loss prevention and the loyalty team each own part of the answer, so agents forward emails and lose the thread.
- Store phones live outside the system. Calls to a branch rarely reach the helpdesk, so the same customer calls the store, then emails support, and nobody sees both.
- Seasonal hires need to be useful within days, long before they know every tender rule and store quirk.
How should a retail team set up its helpdesk inbox?
Organize queues by the action each conversation needs, and put store and loyalty fields on every conversation. In Aftersales Inbox, email, chat, SMS, phone, WhatsApp and social DMs arrive in one queue; views split it into the queues below, and workflows assign, tag and set the SLA on arrival.
Fields to add first
- Store: pickup location, purchase or return location, and home store.
- Fulfillment type: ship-to-home, ship-from-store, pickup or curbside.
- Loyalty tier and member ID.
- Purchase channel: online, in store or both.
Custom fields work as filters and columns, so one view can show every open pickup issue for a single branch.
| Queue | What lands there | SLA target | Owner |
|---|---|---|---|
| Pickup today | Pickup and curbside orders due today: not ready, missing items, wrong store | 15 minutes on chat and SMS during store hours | Store operations desk |
| Online orders | Ship-to-home and ship-from-store delivery questions, delays, damaged items | 4 business hours | Central support |
| Returns and refunds | Cross-channel returns, exchanges, refund status, receipt lookups | 1 business day | Central support, returns lead |
| Loyalty and gift cards | Missing points, rewards not applied, balances, e-gift delivery | 1 business day | Loyalty specialists |
| Store experience | Complaints about a visit, an associate or store conditions | 4 business hours; store follow-up in 2 days | Store or district manager |
| Fraud and scams | Return abuse flags, account takeover, gift card scam reports | 1 hour | Loss prevention |
| Top-tier members | Any conversation from your highest loyalty tier | 2 business hours | Senior agents |
Suggested starting points, not benchmarks. Set your own from your response data and store hours.
Routing rules
- Tag fulfillment type and store on arrival from order data, and send pickups due today to Pickup today.
- Open a Slack side conversation with the district manager for store complaints, so the store answers inside the thread.
- Use round-robin assignment (Growth and up) on the central queues so peak volume spreads evenly.
- Move a conversation to Fraud and scams when "gift card" appears alongside words such as "IRS", "police" or "tech support".
What reply templates does a retail customer service team need?
Retail teams need macros for customers already annoyed by a wasted trip or a broken promise. Each one names the problem, says what has been done and offers one next step. Swap the {fields} for your own data.
Pickup order missing an item
Hi {first_name}, I'm sorry {item_name} was missing from pickup order {order_number} when you got to {store_name}. {store_name_2} has it in stock and can have it ready by {ready_time}, or I can refund {amount} to your {original_payment} today. Which would you prefer?
Return refused at the counter
Hi {first_name}, thank you for explaining what happened at {store_name} on {visit_date}. Under our return policy, {policy_reason}, but here is what I can do: {option}. I've also shared your feedback with the store manager so the team can review how the policy was explained.
Price drop just after the adjustment window
Hi {first_name}, the {item_name} you bought on {purchase_date} dropped to {new_price} {days_late} days after our {window_days}-day price adjustment window closed, so I can't refund the difference. I've added {goodwill_points} points to your rewards account instead, and they will show within 24 hours.
Tier lost after a return
Hi {first_name}, returning {item_name} on {return_date} removed the {points} points it earned, which took you below the {tier_name} threshold. You now have {balance} qualifying points and need {gap} more by {deadline} to keep {tier_name}.
Gift card scam victim
Hi {first_name}, I'm so sorry. Anyone who asks to be paid in gift cards is running a scam, and contacting us quickly was the right move. Our fraud team is checking whether any balance can be frozen and will reply by {time}. Please also report it at ReportFraud.ftc.gov and keep the cards and receipts for now.
Holiday gift returned without a receipt
Hi {first_name}, you can return a gift without a receipt in any store or by mail. We refund it as store credit at the item's lowest price in the last {days} days. If the giver can share the order number or gift receipt, you get the full price paid instead.
Our returns customer service guide has more policy wording for the returns queue.
How should you staff retail customer service for peaks and store hours?
Staff for store opening hours plus an hour either side, and plan the year around November, December and January. According to the NRF, November and December have averaged about 19% of total retail sales over the last five years, and retailers expect 17% of holiday sales to be returned, so a second wave follows in January as gifts come back.
- Coverage hours. Open the Pickup today queue an hour before stores open and keep it staffed until an hour after they close, because pickup questions start when customers plan the trip.
- Core team and specialists. Keep a central team on online orders and returns, one or two specialists on loyalty and gift cards, and a store operations desk that knows how each branch works.
- Clear ownership. Store managers own the store's response to a complaint; support owns the thread.
- Seasonal agents. Seasonal hiring has been falling: for the 2025 holidays the NRF forecast 265,000 to 365,000 seasonal hires, against 442,000 in 2024. Train any temporary agents on the templates above and limit them to two queues.
- Other peaks. Back-to-school, Black Friday week and promotions each need a staffing plan and pre-written delay messages.
Where does AI help a retail support team?
AI helps most in December and January, when seasonal agents face tender rules and return policies they learned last week. Copilot drafts replies that cite the policy they came from, and Agent takes pickup status, store hours and refund-status questions off the queue.
- Copilot drafts that cite their sources. A seasonal agent can check which policy a draft came from before sending it. Teams using Copilot on every conversation see a 2.4× faster median reply, by Aftersales' own measure. Copilot is a $29 add-on per rep per month (annual), and every plan already includes 10 Copilot conversations per rep each month, enough for a seasonal hire to trial it in December.
- Summaries for handoffs: the visit, the order and what support already offered, ready for a district manager.
- Translation in 31 languages, including right-to-left scripts, for multilingual neighborhoods and international orders.
- Agent for the routine share. Agent can resolve pickup status, store hours, return eligibility and refund status at $0.99 per resolution. It does not give medical, legal or financial advice: product injuries, legal questions and store financing go to people. The conversation map and an example procedure are on AI customer service for retail.
- Insights and Monitors. Insights flags a rise in contacts from one store or about one product as it happens, and Monitors score every conversation for quality instead of a sample.
Which customer service metrics matter for retailers?
Track metrics that point to an operational cause, such as a store or fulfillment type, next to speed and satisfaction. Set targets from your own baseline.
| Metric | Formula | Target guidance |
|---|---|---|
| Pickup contact rate | Pickup-related conversations ÷ pickup orders | Falling; compare stores to find picking problems |
| Missing-item rate on pickups | Missing-item conversations ÷ pickup orders | Toward zero; share by store |
| Return contacts per 100 orders | Return conversations ÷ orders × 100, by purchase channel | Watch the gap between online and in-store purchases |
| First response time by queue | Median time to first reply in each queue | Inside each queue's SLA, with Pickup today the strictest |
| Resolution rate | Resolved without follow-up ÷ all conversations, Agent and human | Rising as procedures and templates improve |
| Repeat contact rate | Same-issue contacts within 7 days ÷ customers who contacted | Falling; a jump often means a broken store promise |
| CSAT by store and owner | Positive ÷ all ratings, by store, AI and human | No store sitting well below the rest |
| Cost per conversation | (Seats + Agent resolutions + channel costs) ÷ conversations | Falling while CSAT holds |
No industry benchmarks are implied. Compare against your own previous periods and between stores.

How do retailers switch helpdesk software?
Switch between late January and early September, outside the holiday peak and the January returns rush. Most retail teams start from one of three setups.
- A shared mailbox plus store phone lines. Bring email, chat and calls into one Inbox, add the store fields above and invite store managers as Lite seats. Most teams finish migration in an afternoon, and Aftersales runs the migration with you on Growth and Scale.
- Zendesk, Salesforce Service Cloud or Freshdesk. If your team is settled on one of these, you do not have to move. Agent can run inside them with no seats and no migration, at $0.99 per resolution with a minimum monthly commitment.
- Another helpdesk you are reviewing. Test how it handles store receipts, store fields and branch calls. Our pages on Zendesk, Gorgias, Gladly and Kustomer alternatives set out the trade-offs, and our omnichannel software roundup compares more options.
Either way, export history, macros and tags first, and map old tags to the new store fields so reporting carries over.
